VFD Repair vs. Replacement

One of the questions we hear regularly is: Is my drive worth repairing, or should I replace it? The best answer is not automatically repair or replacement. The decision depends on the type of drive, the failure, age and obsolescence, application, downtime requirements, parts availability and the true cost and complexity of installing a replacement.

A replacement VFD may appear economical when looking only at the purchase price, but that does not always represent the total cost to the facility. Communication changes, control modifications, programming, installation, startup, training and process downtime can significantly change the economics of the decision.

Look Beyond the Price of the New VFD

Before deciding to discard an existing drive, consider how readily a new drive is available and what will be required to integrate it into the existing machine or process. A legacy VFD may use controls, communications or application-specific programming that are not directly compatible with today’s technology. The time and cost of retrofitting those systems should be part of the repair-versus-replacement decision.

It can also make financial sense to repair a serviceable drive and keep it as a strategic spare. For facilities with many identical drives, a repaired spare can help reduce downtime while allowing maintenance personnel to continue supporting equipment and technology they already understand.

When VFD Repair Makes Sense

  • The drive is repairable and replacement lead time is long
  • The existing controls, communications or installation are difficult or costly to retrofit
  • The failure is limited to serviceable components
  • The drive is critical and repair can restore operation quickly
  • A repaired unit would provide a valuable strategic spare
  • A planned migration is preferable to an emergency retrofit

Specialized and High-Horsepower Drives Are Strong Repair Candidates

Specialized VFDs with customized software or machine-specific configurations can be difficult and expensive to replace. Repairing the existing drive may allow the machine or production line to remain in its proven configuration while avoiding an extensive retrofit.

Large-horsepower and modular drive systems are also frequently strong repair candidates. Troubleshooting can sometimes isolate a failure to an individual inverter, converter or other drive module that can be repaired at a substantial savings compared with replacing the entire drive system.

Servo Drives and DC Drives

The repair-versus-replacement discussion extends beyond standard VFDs. Servo drives are often part of highly customized machine systems and may be difficult to source or replace without additional engineering. DC drives remain in service in many manufacturing facilities and can also be good repair candidates when replacing them would require significant changes to the existing process.

Facilities With Large Populations of the Same Drive

When a facility has a large installed population of a specific drive family, repair and exchange programs can offer significant advantages. Maintenance personnel may already have spare parts, documentation and years of troubleshooting experience with that equipment. Replacing the entire population can introduce additional costs for integration, training and new spare inventories.

The better comparison is often total cost of repair versus total cost of replacement, integration, training and downtime rather than simply comparing a repair quote with the purchase price of a new drive.

When Replacement May Be Better

  • The drive is obsolete with poor parts availability
  • Damage is extensive
  • Repeated failures indicate broader reliability concerns
  • A modern drive provides needed communications or application features
  • The standard VFD is readily available and economical to replace
  • The cost of repair approaches the practical value of the existing equipment

For many smaller, standard standalone VFDs, replacement may be more economical than repair. A reputable industrial repair provider should be willing to tell the customer when a drive is not economical to repair and provide a suitable replacement option instead. What Should a Quality VFD Repair Include?

A professional drive evaluation should begin by documenting the unit’s condition and customer-reported problem, performing appropriate powered-off testing and determining whether the drive can be safely energized. When possible, fault history and customer parameters should be captured before repair work begins.

A quality repair should also consider questionable and limited-life components—not simply replace the first failed component that is found. Cooling fans and electrolytic capacitors are examples of components that may require attention based on operating hours, condition and manufacturer recommendations. A VFD preventive maintenance program can help identify some developing conditions before an unexpected failure.

After repair, the drive should undergo functional testing appropriate to the equipment. IPS uses advanced diagnostic and testing capabilities to help verify repairs before equipment is returned to the customer.

Consider the Entire Application

Replacement decisions should account for motor current, overload requirements, enclosure, physical dimensions, control wiring, communications, bypass arrangements and process requirements—not just horsepower. A replacement that looks equivalent on paper still needs to operate correctly with the customer’s motor, controls and process.
